Using 360s to Drive Culture and Behaviour Change

Approach

A Japanese MNC expanded globally and moved to a matrix structure to increase collaboration across teams. To help leaders succeed in this environment, they wanted a 360 that gave managers insight into new capabilities they would need. 

They were concerned that, in their culture, people would rate others highly and no one would give honest input

We use our 100% 360 methodology to:

  1. Define Focus Areas

    We interviewed senior leaders to define the capabilities needed and the outcomes they expected. This resulted in capabilities such as Deliver Growth, Drive Collaboration, and Develop Others. Each capability included anchor outcomes to guide ratings.

  2. Engage and Prepare the Organisation

    We engaged with employees to explain the purpose and use of a 360.

  3. Develop Senior Leaders

    We led workshops to help leaders understand their results and build capabilities they needed to lead in the matrix.

Results

Because this was their first 360, they were worried that people would not reply, leaders would be rated too highly, and leaders would not gain insight. Our 360 approach overcame all of these hurdles:

Because of their inexperience in 360s, they wanted to engage employees prior to administration to ensure:

  • Response rate of 90%. Despite their concerns, most invited employees participated in the 360 process.

  • Ratings ranged from 50-90%. Average ratings for leaders were highly differentiated with leaders scoring very low in some areas on the 100% scale.

  • Action into Impact. All leaders turned insight into action based on the advice they received from their 360.
